The prototype is easy now. The product is not.
AI coding tools are genuinely good at getting you to a working demo. Where they fall down is everything between "demo" and "business people depend on this."
- MIT's 2025 research found 95% of enterprise generative-AI pilots produced no measurable profit-and-loss impact. The technology worked; the outcomes did not materialize.
- The same research found AI projects done with experienced partners succeeded about 67% of the time, versus roughly 22% for internal DIY builds. Doing it yourself with AI was three times more likely to fail.
The gap between those numbers is the job. It is not typing code. It is knowing what to build, how to integrate it with the systems you already run, and how to make it not fall over.
AI does not make experts faster in the way you would think
This is the most counterintuitive finding of the year. In a controlled trial, experienced developers were 19% slower on real tasks using AI tools, even though they predicted a 24% speedup and believed afterward they had been faster. (The researchers have since noted this was an early-2025 result and that the picture is evolving quickly, so treat it as a caution, not a law.)
The takeaway is not "AI is useless." It is that AI helps most on unfamiliar, greenfield work and least on mature, real codebases where the hard part is understanding what already exists. That is precisely the work a business depends on.
Developer sentiment reflects the nuance. In Stack Overflow's 2025 survey, 84% of developers use or plan to use AI tools, but only about a third trust the output, and 46% actively distrust it. The people closest to the tools use them constantly and verify everything they produce.
"Fast" AI code has a hidden bill
Speed that skips review shows up later as maintenance cost. Analysis of 211 million changed lines of code found copy-pasted code rose from 8.3% to 12.3% of changes while refactoring dropped, with eight times more duplicated blocks in the AI era. Duplicated, unrefactored code is cheap to write and expensive to change, which is a problem the moment you want a second feature.
What this means for the job market (and your hire)
The market is not shrinking the way the headlines suggest. It is shifting:
- The US Bureau of Labor Statistics projects software developer jobs to grow 15% from 2024 to 2034, far above average, even as narrower "programmer" roles decline.
- Stanford researchers found the squeeze is concentrated at the junior end: early-career workers in the most AI-exposed jobs saw a 13% relative employment decline since late 2022.
Read together, these say the same thing: routine coding is being automated, and the value has moved up to judgment, architecture, and the ability to ship something reliable. That is what you are hiring for now.
So when do you actually need one?
You can probably use AI or no-code alone when:
- You are testing an idea with a throwaway prototype and no real user data.
- The tool does exactly one simple thing and never touches money, personal data, or another system.
You need a real developer when:
- Real customers and real data are involved (security and reliability stop being optional).
- It has to integrate with your existing systems, payments, or third-party platforms.
- It has to keep working, and keep growing, for years rather than a weekend.
- You want to own a maintainable codebase, not inherit a pile of duplicated AI output nobody understands.
The bottom line
AI did not make developers obsolete. It made the easy part easy, which means the value of a developer is now almost entirely in the hard part: turning a promising prototype into something a business can safely run on.
