What "agentic commerce" actually is
For twenty years, e-commerce assumed a human browsing your site. Agentic commerce breaks that assumption. A shopper asks an AI assistant to "find me a waterproof jacket under $150 with good reviews and order it," and the agent researches, compares, and increasingly completes the purchase, sometimes without the person ever visiting your store.
Your storefront still matters, but a second audience now reads your store too: the AI acting for the customer. If that agent cannot cleanly read your products, prices, availability, and reviews, you are invisible in the exact moment of the sale.
The numbers say this is already happening
This is not a prediction. It is a measurable 2025 to 2026 shift:
- Shopify reported AI-driven traffic to its merchants grew about 8x year over year, and orders from AI-powered search grew roughly 13x in its first quarter of fiscal 2026.
- Adobe found generative-AI traffic to US retail sites grew 693% year over year over the 2025 holidays.
- More striking than the volume is the quality. Adobe found AI-referred shoppers converted 31% better than other traffic and drove 254% more revenue per visit year over year. These visitors arrive pre-researched and ready to buy.
- Shopify's own holiday report found 64% of shoppers planned to use AI tools for holiday shopping in 2025, rising to 84% among 18 to 24 year olds.
A smaller channel that converts far better is not a rounding error. It is where the next margin is.
Why most stores are not ready
The problem is that a beautiful theme built for human eyes is often opaque to an agent. Agents do not admire your hero image. They parse data. If your product information lives only inside styled HTML with no structured meaning, an agent has to guess, and guessing means it recommends the competitor whose data was clean.
Being agent-ready comes down to a few things most stores get wrong:
- Structured product data. Prices, variants, availability, and specs marked up so a machine reads them without ambiguity.
- Accurate, complete feeds. The product feed an agent pulls from is current, complete, and correctly categorized.
- Reviews and trust signals a machine can read, since agents weigh them heavily when choosing between options.
- A checkout an agent can actually complete, as new agent-commerce protocols emerge to let assistants pay on a customer's behalf.
What to do now
You do not need to rebuild your store. You need to make it legible to machines:
- Add structured data to every product. Proper schema for product, price, availability, and reviews is the single highest-leverage step. It is the language agents read.
- Clean up your product feed. Make sure titles, categories, attributes, and stock levels are accurate and complete. Garbage in the feed means your products get filtered out of agent results.
- Make your content answer buying questions. Agents synthesize from clear, factual product and comparison content. Vague marketing copy does not survive the summarization.
- Prepare for agent checkout. Keep an eye on the emerging agentic-commerce protocols and make sure your platform and payment setup can support an agent completing a purchase, not just a human.
- Measure the new channel. Start tracking AI-referred traffic and orders separately, so you can see this channel growing instead of lumping it into "other."
The window is open now
Early channels reward the people who show up first, before the tactics are common knowledge and the space gets crowded. Right now, most stores have done nothing to prepare, which means a store that gets its product data clean and machine-readable can win agent recommendations its competitors are not even eligible for.
